What Are Work Items in Azure DevOps?

A Work Item in Azure DevOps represents any unit of work that needs to be tracked. Whether it’s a feature request, a task, a bug, or an overarching epic, Work Items help teams stay organized and aligned with their goals. Work Items exist within a Work Item Process, which dictates how they behave and relate to each other.

Work Item Types and Processes

Azure DevOps supports different Work Item types based on the process used in the project. The available Work Item types depend on the chosen Work Item Process:

Work Item Processes in Azure DevOps

Azure DevOps provides four default Work Item Processes :

  1. Basic – A simple process with only three Work Item types: Epics, Issues, and Tasks.

Each process determines the structure and relationships between Work Items. For example, in Scrum, a Product Backlog Item (PBI) is used instead of a User Story, which is the equivalent term in the Agile process.

  • User Stories/PBIs: Created and refined by the Product Owner with support from the Development Team to ensure feasibility and clarity.
  • Tasks: Owned by Developers and refined collaboratively by the Development Team during Sprint Planning or daily stand-ups.
  • Bugs: Managed by Developers and Testers, refinement depends on severity and impact.

Key Fields for Work Items

Several key fields exist across different Work Item types in Azure Boards. Understanding their purpose and applicability helps teams prioritize, estimate, and track work effectively. Below is an overview of important fields and how they apply to each Work Item type.

Priority

  • Available in: Epics, Features, PBIs, User Stories, Bugs, and Tasks.
  • Usage: Indicates the importance of the Work Item relative to others. Higher priority items should be addressed first.
  • Example: A Feature with a priority of 1 should be developed before a priority 3 Feature.

Effort

  • Available in: Features, PBIs, User Stories, and Tasks.
  • Usage: Represents the estimated amount of work required to complete the Work Item. Helps in sprint and capacity planning.
  • Example: A User Story estimated at 5 effort points indicates it requires more work than one estimated at 2 points.

Business Value

  • Available in: Epics, Features, PBIs, and User Stories.
  • Usage: Helps determine the value delivered to the business. Higher values should generally be prioritized.
  • Example: A Feature that enables a key customer-facing functionality may be given a business value of 10.

Start Date & Target Date

  • Available in: Epics, Features, PBIs, and User Stories.
  • Usage: Provides scheduling details to track when work is expected to begin and be completed.
  • Example: An Epic planned for Q2 may have a Start Date of April 1st and a Target Date of June 30th.

Modifying Dropdown Values

Several of these fields, such as Priority, Risk, Business Value, and Classification, use dropdown lists for selection. The values available in these dropdown lists can be modified in Azure DevOps by navigating to:

  • Project Settings > Process
  • Select the process used by your project (e.g., Agile, Scrum, etc.).
  • Under Work Item Types, select the relevant Work Item.
  • Modify the allowed values for the desired field.

This customization allows teams to tailor Azure Boards to their specific needs and workflows.

Where to Create Work Items

Work Items can be created in multiple areas within Azure DevOps, depending on the context:

  • Work Items: Navigate to the Work items view and click on hte New Work Item button.
